Master Key Systems Explained: Keyed Alike vs. Keyed Different
For a landlord, property manager, or business with multiple doors, how the locks relate to each other — same key everywhere, completely different keys, or a tiered master system — is a decision worth making deliberately rather than by accident.
Keyed alike
Every lock uses an identical key — one key opens unit 1, unit 2, and unit 3. Simple, cheap, and appropriate when the same person (an owner-occupied duplex, a single maintenance staff member) reasonably needs access to all of them. The obvious risk: one lost or copied key compromises every door on the system, with no way to isolate the exposure to a single unit.
Keyed different
Every lock has its own unique key, no overlap. Best security isolation — losing the key to unit 2 doesn't expose unit 1 or 3 — but means carrying (and organizing) a separate key per door, which gets unwieldy past a handful of units.
Master keyed — the actual middle ground
Each unit has its own unique key (like keyed-different), plus a separate master key that opens all of them. This is achieved at the pin level: each cylinder has two shear points per pin stack instead of one — a unit-specific cut and a master cut — so both the tenant's individual key and the master key operate the same lock through different pin combinations. Tenants get isolated access to their own unit; the property manager or landlord keeps one key for everything.
Mechanically, this works by splitting what would normally be a single pin into two pieces (a "master wafer" or split pin) at the height that corresponds to the master key's cut, while the original single-pin height still corresponds to the tenant's individual key. Both cuts, at their respective heights, align all the pin gaps with the cylinder's shear line and let the plug rotate — which is why a master-keyed cylinder is measurably more complex to manufacture and slightly easier to pick than an equivalent non-master-keyed cylinder (more shear points means more tolerance for a pick to exploit), a real but usually acceptable trade-off for the access-management convenience it buys.
Grand master systems, for larger properties
Larger properties extend this same logic to grand master systems — a top-level key opening everything across multiple buildings, with sub-master keys opening just one building each, and individual keys opening just one unit:

The real risk: losing the master key
A lost individual key means rekeying one lock. A lost master key means every lock on that master's system is potentially compromised — because the master key, by design, opens all of them. This is the trade-off master keying makes: administrative convenience for the master-key holder, concentrated risk if that key is lost or copied without authorization. Treat a master key with real physical control — not on a ring with other everyday keys, logged if it's checked out to staff, and rekeyed promptly if lost.
Practical controls for master key security
- Keep the master key(s) to a strict minimum count — every additional copy is another loss/theft/unauthorized-duplication risk.
- Stamp keys "DO NOT DUPLICATE" where locksmith and hardware-store policy honor it, and use a locksmith who verifies authorization before cutting a duplicate of a marked master key.
- Log who holds a master key and when, especially for maintenance staff who need temporary rather than permanent access.
- Rekey the whole system promptly on any suspected loss — the cost of rekeying a full master system is real, but far less than the cost of an actual security incident traced back to a delayed response.
Master keying vs. an electronic access system — when each makes more sense

Many multi-unit properties end up using both in combination — a master key system as the reliable mechanical backbone and backup, with an electronic system layered on top for the doors where instant revocation and logging actually matter, such as a leasing office or a shared amenity space with frequent, tracked access.
Common master-keying mistakes
- Designing the key hierarchy after installation instead of before. Retrofitting a master system onto locks installed without master-keying in mind is more expensive and sometimes requires full cylinder replacement rather than simple re-pinning.
